DeepSeek Wins, Then Loses

Key Points

  • DeepSeek shifted the AI market’s Overton window toward free, transparent, and open‑source solutions, redefining what users expect.
  • OpenAI countered by exposing features like Chain‑of‑Thought, expanding free‑tier offerings such as Deep Research, and pledging unlimited free chat with GPT‑5.
  • Backed by SoftBank’s $40 billion deal, OpenAI can aggressively burn cash to copy DeepSeek’s innovations and retain dominance.
  • While out‑maneuvered in the U.S., DeepSeek may still find growth in regions where OpenAI lacks presence (e.g., China, Russia), reflecting a classic challenger‑dominant brand dynamic.

0:00so I've been thinking about Chad GPT 5 0:03and I think my top takeaway is that deep 0:06seek won and they lost and I'm so I'm 0:08going to explain what I mean deep seek 0:11won by Shifting the entire window of 0:16conversation what we would call the 0:17Overton window toward free and 0:20transparent and more open source they 0:23lost because the bigger players in the 0:26space can afford to dig themselves a 0:29deep poll Cashwise to mimic what deep 0:32seek is doing for free and so what you 0:35see in the last few weeks really 0:36underlines how open AI is responding 0:39super aggressively to deep seek they've 0:41started to expose Chain of Thought and I 0:43know I know it's not the same as the 0:45private Chain of Thought on open AI I 0:48don't think most people 0:50care they've started to expose Chain of 0:53Thought they've moved to make their 0:55premium products somewhat more free so 0:58the latest one of those is deep research 1:00which is now going to be available on 1:02the free tier I think it's two uses a 1:04week and on the plus tier at 10 uses a 1:06week huge win and they are moving to 1:09make sure future product releases are 1:11also prioritizing free usage when Sam 1:14Alman laid out his chat GPT road map 1:17yesterday I talked about it here he said 1:21explicitly GPT 5 will be free unlimited 1:26chat now you may sit there as you know a 1:29technical person and say well what does 1:30that mean chat could mean a lot of 1:32things I agree with you chat could mean 1:33a lot of things it is possible that we 1:36will have to purchase the agent usage 1:38and the chat usage will be free it's 1:41possible the whole thing will be free 1:42and they'll make their money off of 1:44Corporations I'm not sure uh heck maybe 1:47maybe they'll have a closed model and 1:49like some of the conspiracy theories say 1:51they'll just make money off the stock 1:52market I don't know uh but the point 1:56is they are choosing to aggressively 1:59burn cash to make sure that they 2:02continue to compete on market share and 2:04thanks to SoftBank and the $40 billion 2:07deal that they're about to close with 2:08chat GPT they can afford to do that 2:11which means deep seek has changed the 2:13entire game so in the sense they won by 2:15resetting the rules but they lost 2:18because they lost the new game you reset 2:21the rules you showed the market values 2:23free and transparent and then you lost 2:25at that game now people will call out 2:28and I think it's true that deep seek in 2:31the US is not the same as deep seek 2:33globally and so deep seek can close 2:35deals in places where open AI is not 2:38going to ever be dominant like China uh 2:41or like Russia and they may well do that 2:46and that is going to give them the space 2:48to win in their own way so I don't want 2:50you to hear this and say deep seek has 2:51no way forward deep seek has no way to 2:53win but I do think it's relevant to 2:56observe that this is a classic business 2:59Str strategy case study where the 3:01Challenger brand changes the rules of 3:03the game by showing what's possible and 3:06then the dominant brand copies aspects 3:08of the Challenger brand that Ena them to 3:10win and crushes them because they have a 3:12dominant spot that's exactly what's 3:14happening with open Ai and deep seek 3:16right now in the US and frankly it's a 3:20master class uh and I don't say that 3:22because I think that open ey has no 3:23competition anymore or that the race is 3:25over or that I think everything Sam 3:27Alman does is great none of those things 3:29are true uh I do think it is an 3:32excellent example of business strategy 3:35essentially opena I had to respond 3:37quickly they did and as a result they 3:40have now positioned themselves within 3:43just a few weeks as the leader and the 3:46standard setting Setter in providing 3:49free usage of AI to everyone else and 3:52they've done it without product I want 3:54you to notice that Chad gp5 does not 3:56exist yet none of us have used it yet 3:59and it's still setting the terms of the 4:01debate and it's going to set the terms 4:03of the debate for others when Claude 4 4:05which is rumored to be coming out 4:06shortly comes out everyone is going to 4:09immediately ask how does it compare to 4:11open AI in chat 4:13gp5 and that is deliberate that is 4:16deliberate and so now anthropic is going 4:19to have to look at their launch strategy 4:21look at their pricing look at their 4:23packaging relative to what Sam has 4:25publicly said he will do with GPT 5 and 4:27maybe change it up maybe make it more 4:29free and so deep seeks influence keeps 4:32being felt through the industry and I 4:34think that's super 4:36interesting so that's my take uh I wrote 4:38a lot more on the strategy behind this 4:40on substack if you want to check it out 4:42I'll link it in the description here I 4:45think at the end of the day to me the 4:47strategy of what chat GPT 5 is going to 4:52be is way way more interesting than the 4:55actual news like sure we all knew chat 4:57GPT 5 was coming it's coming in a few 4:59months whoopy do but the strategy behind 5:03that play is absolutely fascinating so I 5:06hope I gave you a little peek here feel 5:08free to look into the substack if you 5:09like a much deeper look at it uh I had 5:11fun I'm a strategy nerd so it's it's fun 5:13to talk about cheers
